Traditionally ‘safety’ is thought to be present when the number of unacceptable outcomes (work that doesn’t go well) is as low as possible. From this perspective, looking at normal work involves leaders judging those who do the work as ‘good’ or ‘bad’ based on fixed ideas and prescriptions of how the work should be done.

The 3Ls™ Leader-Led Work Insights are different. They are about Leaders learning from those who do the work and helping to ensure the number of acceptable outcomes (work that goes well) is as high as possible. By wanting to learn and improve the work environment in this way, we create the opportunity for learning at the worker, workgroup, and organizational levels. The six phases are:

When integrating the 3Ls™ with the HOP principles and the 4Ds™ worker insights become even more valuable because they:

Contextual Understanding: Workers are the ones who directly engage with the processes, tasks, and environments. Their insights can provide context to situations that management or external observers might miss. This real-time, real-world perspective is vital for understanding how work is actually performed versus how it is designed or expected to be performed.
Workers are often the first to notice small issues or deviations that could indicate larger systemic problems. These "weak signals" can be critical in preventing accidents or failures before they escalate.
Continuous improvement is a cornerstone of HOP. Worker insights allow for iterative feedback that can lead to adjustments in procedures, tools, or training, making the system more resilient.
Encouraging workers to share their insights builds trust and demonstrates that their experience and knowledge are valued. This engagement is crucial for fostering a culture of safety and openness.
